How to Measure ROI from Business Coaching in India

By Sekhar Palanisamy · BStrat India

Coaching is an investment — and like any investment, it should have a measurable return. Here's how to think about the ROI of business coaching.

The question every Indian founder asks before investing in business coaching is: will I get my money back? It's a legitimate question. ₹35,000 or ₹65,000 a month is real money. Before spending it, you should understand what you're buying and how to know whether it's working.

The Direct ROI Measures

The most straightforward way to measure coaching ROI is through business performance metrics that change as a result of the coaching engagement. Revenue growth, margin improvement, receivables cycle reduction, team productivity improvement — these are all measurable. A good coach will help you establish baseline measurements at the start of the engagement and track these metrics through the relationship.

Research on business coaching consistently shows strong returns. The International Coaching Federation has found average ROI figures in the range of 5–7x for executive coaching. Some studies show significantly higher returns for founders whose coaching leads to strategic pivots or significant operational improvements.

The Indirect ROI Measures

Some of coaching's most significant returns are harder to measure but very real. The bad hire you didn't make because a coaching conversation helped you think through the decision more carefully. The strategic direction you didn't pursue because coaching helped you see the market reality more clearly. The burnout you avoided because coaching helped you build systems that took operational pressure off you. These returns don't appear in a spreadsheet — but they're often the most valuable.

How to Know If It's Working

After 90 days of coaching, ask yourself three questions: Am I making better decisions than I was before? Is the business executing better than it was before? Am I more energised and less reactive than I was before? If the answer to all three is yes, the coaching is working. If the answer to any is no, that's a conversation to have with your coach.
